Introduction: Why Diagnostics is the First Step

Most companies start from the wrong end. They immediately choose a technology, look for a vendor, and launch a pilot. And then they get stuck for years.

The correct path is different: first diagnostics, then preparation, then action. It is like treatment at a doctor’s office — before surgery, the doctor conducts a full examination to understand the causes of the problem, and only then prescribes treatment.

Organizational preparation is the bottleneck in AI implementation. Continuing that topic, we have developed a diagnostic model for companies to use even before starting pilot AI projects.

This diagnostics assesses the company's readiness for two goals simultaneously:

  1. Are you ready to launch pilot projects? (Implementing the first project in 3–4 months)

  2. Are you ready to scale? (Expanding to 5–10 projects in 12 months)

Methodology: The Three-Flag System

The diagnostics uses a simple readiness assessment system — three flag colors:

🟢 GREEN FLAG

  • The company is ready for this aspect of AI transformation.

  • There are no major obstacles.

  • You can move forward.

🟡 YELLOW FLAG

  • The company is partially ready, but there is a risk.

  • Additional work or monitoring is required.

  • Without attention, this can turn into a red flag.

  • You can launch a pilot project, but scaling will be at risk.

🔴 RED FLAG

  • The company is NOT ready for this aspect.

  • Serious work is required.

  • There is a high risk of failure, even for a pilot project.

The Three Pillars of Diagnostics

Company readiness rests on three pillars:

  • MANAGEMENT — Budget, sponsor, owner, processes, strategy.

  • TECHNOLOGY — Data, infrastructure, integration, scalability.

  • PEOPLE AND CULTURE — Readiness, motivation, leaders, fears.

Pillar 1: Management — The Foundation of Stability

Why is this important? Because 70% of AI projects fail due to management issues, not technology.

Question 1.1: Is a budget and a clear sponsor allocated? (CRITICAL)

Why this is critical:

  • Without an allocated budget, the project will die by the second week.

  • Without a sponsor, distributed responsibility = no responsibility.

  • The sponsor is the project's main defender during a crisis.

How to check:

  • Meeting with CFO: "What amount are we ready to allocate for the first AI project?"

  • Meeting with CEO: "Are you ready to be the sponsor and defend the budget for the entire period?"

  • Documentation: Letter from CFO (amount, terms, conditions) + Letter from CEO (appointment of sponsor).

Why this is important: Most companies spend 50% on Sales & Marketing (visible results), but back-office investments yield an ROI 3–5 times higher.
